Most AI projects don’t fail at the model. They fail at latency, data boundaries, human review, observability, and integration with the systems that actually run the business.

So that is what we build. Evaluation harnesses, retrieval pipelines, inference cost and latency budgets, a permission boundary around your systems of record, and the operations to run all of it at scale. This is one of ours — the shape a real-time voice agent has to take before it can be trusted with a customer.

Production voice-agent architectureA closed real-time loop, numbered in the order a call runs: 1, the audio of the caller enters through a media gateway to streaming speech recognition and on to an agent runtime; 2, the first tool call of the agent looks the caller up in the CRM; 3, its second checks availability in scheduling; 4, the answer streams to text-to-speech and back to the caller; 5, after the answer the outcome is written back to the CRM and the transcript goes to tracing and evaluation. Private RAG over 24,000+ documents in 1,100+ vector collections — dense and keyword retrieval together, inside the compliance boundary. Two models then answer from the same retrieved evidence and the answers are compared. Their mistakes are not the same mistakes, so one catches what the other asserts without support; disagreement is the signal — retrieve again, escalate to a stronger model, or return the answer marked low-confidence. It costs a second inference on every question, and it does not rescue evidence that was never retrieved: on a missing or stale document, both models agree and both are wrong.

One request queue, several models. Each request is classified first — task type and constraints — then routed on capability, cost and latency; a weak or failed answer falls back to another model, and logged outcomes scored against an eval set revise the routing policy. Routing runs in the live path; the evaluation that steers it does not. What moves is a higher eval pass rate, a lower p95 latency, and a lower cost per request.

We work in all the major platforms and ecommerce software, and we know the process end to end — the storefront, the order system behind it, and the reporting over both: stock held before the card is authorised, payments screened before that authorisation and reviewed after it, orders sourced across two nodes, money captured only when the parcels leave, and one line outrunning its plan flagged before anyone opens the dashboard. Attribute extraction, ranking, risk, the delivery promise and that flag are models; the settlement arithmetic is not.

Fractional CTO: technology leadership, without the search.

A CTO search takes six to nine months and frequently fails twice before it works. The architecture decisions will not wait for it — and made well from the start, they compound in your favour.

We hold the chair while you decide whether to fill it permanently — twenty-five years of engineering, twenty of them at CTO level, available by the month with no equity and no recruiting fee. That means architecture judgement, hiring plans, vendor decisions and roadmap arbitration made by someone who has been accountable for all four before.

And when you should hire someone permanent, we will say so, help you write the role, and sit on the panel.

The frontier, and the everyday.

We are at our best on problems that do not have a clean answer yet: systems under real load, data that is scientific or regulated, platforms that have become dangerous to change, and AI that has to work every day rather than in a demo. But we are not above the ordinary: migrations, integrations, upgrades and the steady maintenance that keeps a business running get the same senior people and the same care. Both are built properly.
